Step 1

Master Our Interviewing and Onboarding Systems

Estimated time to complete: 1-2 weeks

Action Steps

  • Set up your first Onboarding call with Grace
  • Go to Cracking the VA Code in your OS account and go through the Interviewing and Onboarding sections.
  • Download the CARE Interview Process cheat sheet and the SICC Onboarding Method cheat sheet.
  • Attend a Live Accountability Session in the Facebook Group.

Step 2

Master Our Training Process and Sign Up to SimplySOP

Estimated time to complete: 1-2 weeks

Action Steps

  • Create a SimplySOP account.
  • Schedule a SimplySOP demo.
  • Invite your current team members to SimplySOP.
  • Sign up for our free SOP Migration Service.
  • Go to the Training section in Cracking the VA Code on your OS account. Go through all of the videos and master our SSS Training Technique.

Step 3

Master Communication and Managing Your VAs

Estimated time to complete: 1-2 weeks

Action Steps

  • Go through the Management section in Cracking the VA Code on your OS account. Focus on the BARF Method, communication channels, and meetings.
  • Go through the Slack Communication Playbook in your OS account.
  • Attend the Weekly Accountability call at 11 am EST on Wednesdays and bring any questions you have.

Step 4

Master SOPs and Start Creating Your Own in SimplySOP

Estimated time to complete: 1-2 weeks

Action Steps

  • Go through the SOP Playbook in your OS account.
  • Log in to SimplySOP and create your first SOP using our template.
  • For any VAs already on your team, share the SOP with them through SimplySOP so they have access to review.
  • Create a list of all of the SOPs that you need to create over the next 3-6 months.

Step 5

Get Bookkeeping Off Your Plate and Set Up Automated Monthly Reports

Estimated time to complete: 1-2 weeks

Action Steps

  • Go through the Bookkeeping VA Formula in your OS account. Focus on hiring the bookkeeper and reports.
  • Create your Bookkeeping VA job post, interview applicants, hire the best one, onboard them, then give them the training SOPs from Outsource School.
  • Work with your Bookkeeping VA to get your books organized and monthly financial reports set up so that it is all 100% off your plate.

Step 6

Hire an Executive Assistant to Get Inbox and Calendar Management Off Your Plate

Estimated time to complete: 1-2 weeks

Action Steps

  • Go through the Inbox Management Playbook and Calendar Management Playbook. Fill out the cheat sheets we provide so that you’re 100% prepared to hire an Executive Assistant for the roles.
  • Create a job post for an Exec Assistant to handle your email and calendar, review applicants, interview, hire the best, and onboard them.
  • To train, walk your new Exec Assistant through the cheat sheets in IMP and CMP so they understand how to handle your inbox and calendar/scheduling.
  • Review your new EA’s work for the first month making sure they are doing things correctly. Provide feedback.

Step 7

Hire VAs for Other Parts of Your Operations

Estimated time to complete: 1-3 weeks

Action Steps

  • If you haven’t already, use our Tasks Activity in the Interviewing section of Cracking the VA Code to list out all of the operations tasks currently on your plate or that are being handled by your team.
  • Choose the highest priority operations task to take off your plate, create an in-depth SOP for it, and hire a VA for the role. This could be Customer Service, Project Managers, Making SOPs, etc.
  • Move on to the next task and repeat until the majority of your time consuming operations roles/tasks are handled by VAs.

Step 8

Hire Virtual Assistants to Grow Your Business

Estimated time to complete: 1-3 weeks

Action Steps

  • Review how you’re currently growing your business and getting new leads. Compare it to our OS trainings and start where you find to be most important.
  • Similar to Stop #7, prioritize which is most important to be handled by a VA and go through the process of hiring them, onboarding, and training until they are 100% efficient in the role.
  • Repeat this process until the majority of your marketing and growth operations are passed off to different virtual assistants on your team.

Step 9

Promote a Team Leader

Estimated time to complete: 1-3 weeks

Action Steps

  • Review the Team Leader Playbook.
  • Identify the person on your team capable of being a team leader and set up a meeting to gauge their interest.
  • Set up a bonus and raise program for your team leader and implement them into the position.
